THE PRACTICAL ANSWER
A fractional CFO provides senior financial leadership for an agreed scope. The useful question is which business decisions and responsibilities need that leadership.
Start with the decisions you need to make
Consider the questions on the founder’s or board’s agenda: entering a market, pricing a product, hiring ahead of demand, borrowing, or raising equity. Identify what analysis is missing and who will turn the results into a recommendation.
A useful engagement connects financial information to those decisions. Producing another report is only valuable if management can use it.
Define the work and the boundaries
Scope may include financial strategy, management reporting, performance reviews, board support, capital planning, and oversight of the finance function. Agree which areas matter now and how the CFO will work with your existing staff and other advisers.
Bookkeeping, financial planning, and CFO support overlap in their inputs but have different responsibilities. Someone must keep the records current. Someone must build and maintain forecasts. Someone must help leadership interpret the picture and make choices. Depending on capacity, you may need one service or a combination.
Agree what you will receive
- The decisions and priorities the engagement will support.
- Specific outputs, such as a performance review, board pack, or capital plan.
- Meeting frequency, response arrangements, and access to management.
- Responsibility for records, model updates, and follow-through.
- Time allocation, fees, exclusions, and a date to review the scope.
Review whether the arrangement fits
Judge the engagement against the agreed work: are reports timely, assumptions understood, decisions supported, and actions assigned? Review the arrangement when the business adds markets, complexity, investors, or an internal finance hire.
A short project may solve a defined issue. Recurring support may suit ongoing management and board requirements. The scope should explain the difference.
